AI Risk-Mitigation Dashboard template for SEO retainers
Traditional rankings dashboards do not survive a cost review in 2026. The CFO does not care about average position - they care about revenue-at-risk from queries where the brand no longer appears in the cited set. This wireframe replaces 'we moved you from #4 to #2' with 'here is our Share of the Answer, and here is what walks out the door when it slips'. Use it as a renewal-meeting opener or as the visual in the deck you send before the meeting.
The signal behind it
A European enterprise SaaS account (~$10-25K ARR) came into Q4 aggressively cutting costs and planning to slash its keyword footprint. The retainer held - at full tier - by pivoting the conversation from organic rankings to Share of the Answer across Gemini, ChatGPT, and Claude, priced as revenue-at-risk on the queries where the brand had dropped out of the cited set.
From Share of Voice to Share of the Answer
Block 01
Side-by-side comparison of traditional Organic Share of Voice vs Share of the Answer - how often the brand appears in the cited set of conversational answers from ChatGPT, Gemini, and Claude. Two bars, same scale, same keyword cluster, revenue-at-risk labelled underneath. The visual gap is the argument.
- Left bar: Organic SoV across the top 50 priority terms - historical trend, last 6 months.
- Right bar: Share of the Answer - % of conversational queries in which the brand appears in the cited set (recommended, linked, or named as a source).
- Footer line: 'Every query we drop out of the cited set is revenue a competitor wins by default. This month that is $X at risk.'
The AI Hazard Matrix
Block 02
A three-column visual that sorts the client's top keyword groups into the only three categories that matter at renewal time. This is the block the CMO screenshots.
- High Risk - keywords now swallowed by AI Search Overviews. Organic clicks will drop regardless of ranking position. Flag with the projected click loss in absolute numbers.
- Transactional Shield - keywords where users still bypass AI and click through to the site. These are the ones cutting spend would erode first. Name the revenue line they feed.
- AI Opportunity - new conversational long-tail keywords emerging from user behaviour data. Label each with the conversational prompt it actually appears in.
The Defended Real Estate map
Block 03
A single grid showing the prompts and SERP features where the brand currently appears, owned vs at-risk vs lost. Updated monthly. The client should be able to point at a cell and ask 'what is that worth' - and you should have the answer.
- Columns: AI Overviews · People Also Ask · Featured Snippet · Share of the Answer (LLM cited set) · Branded prompts.
- Rows: top 10 commercial-intent topic clusters.
- Cell states: Owned (green), Contested (amber), Lost (grey). One number per cell - the monthly revenue-at-risk behind it.
How to use it
Send this dashboard 48 hours before the renewal call. The client should walk in already arguing your case internally. In the call, leave the dashboard in the pre-read and ask which block they want to walk their CMO through. That single question reframes the meeting from defending your spend to defending theirs.
The anti-pattern
Do not bolt 'AI Overviews' onto your existing rankings report as a fourth column. That signals AI is a side concern. The whole dashboard has to be reorganised around it, or the client will read it as cosmetic and the cost review will eat you.
